Repeated warming and cooling coarsens crystals and pumps oil out without melting the balm. Transit temperatures, a five cycle test and how to pack for summer.
The customer photograph shows a balm that never melted. The surface is intact, the fill weight is right, and yet it is gritty, or beaded with oil, or sunken in the middle, or snapped inside its tube. Almost every one of those arrivals was caused by a parcel warming and cooling several times over four days, and the number of times matters more than how hot it ever got.
A balm does not have to melt to be ruined. Cycling between about 5 and 40 C repeatedly melts the lowest-melting crystals and redeposits that fat onto the largest ones, so crystals coarsen and the network pumps liquid oil to the surface. The damage accumulates per cycle. Test retained samples through five cycles of 20 C to 35 C, twelve hours each, before you trust a summer formula.
Why a parcel that never melted comes back wrong
A balm is not one solid. It is a wax skeleton holding a mixture of fats that melt across a wide range, with liquid oil trapped in the spaces between crystals. Beeswax gives up at 62 to 65 C, so the shape survives almost any parcel. The butter fraction does not: shea stearin has a slip point near 36 C and cocoa butter clears in the low thirties, so a balm sitting at 40 C in a van still looks like a balm while a large share of its crystalline fat is liquid. It is that gap, between the temperature that softens the fat and the temperature that destroys the shape, where all of this damage happens.
Melt part of the crystal population and the small crystals go first. They have more surface per unit volume and therefore a slightly lower effective melting point, so a modest warm spell dissolves them while the large ones survive. Cool the parcel again and that dissolved fat has to crystallise somewhere. It deposits preferentially on the surviving large crystals, because a large crystal is a ready made template and nucleating a new one from scratch is harder. The net result of a warm phase followed by a cool phase is fewer, larger crystals than you started with. That is Ostwald ripening, and it is the same process described under grainy shea butter, except that in transit it is being driven deliberately by the outside world rather than slowly by storage.
The second thing each cycle does is move oil. Liquid oil expands with temperature considerably more than solid fat does, so warming forces liquid out of the pores of the crystal network and toward the surface. Cooling contracts the network, but the expelled oil does not fully return, because the network has partly recrystallised around a smaller pore volume. Each cycle therefore acts as a small pump, and after several of them a visible film sits on top. That is the mechanism behind balm sweating, and it is why sweating and graininess so often arrive on the same parcel: they are two outputs of one process. Chocolate makers have documented the identical sequence for decades as fat bloom, and the cycling literature there is the best evidence base available for what a warm delivery van does to a balm (Lonchampt and Hartel, 2004).
Third, cycling accelerates the polymorphic transitions covered in fat crystal polymorphism. Every partial melt and recrystallisation gives the fat another opportunity to settle into a denser, higher melting, larger crystal form. A balm that would have taken a month at 20 C to reach that state can get there in a week of transit.
The temperatures a parcel actually sees
Ambient forecast temperatures are the wrong number. A parcel spends its journey in enclosed metal boxes in direct sun, and the enclosure does the work. A closed vehicle in sun rises roughly 20 C above ambient within an hour, with most of that rise inside the first thirty minutes, and cracking the windows changes little (McLaren, Null and Quinn, 2005). Apply that to a 28 C summer afternoon and a delivery van is at 48 C by mid morning and stays there.

A four day domestic delivery in July therefore delivers something like four heat cycles, each with a peak in the forties, separated by nights in the twenties. That is a more aggressive schedule than most makers would ever apply on purpose. Cycles count for more than peaks
The instinct is to ask how hot it got. That question is incomplete, because a single excursion and five moderate ones do very different things. One brief spike that fully melts the balm destroys the entire crystal population, and what happens next depends on how it cools: slowly, in an insulated box, it sets into a coarse structure and feels grainy, which is the familiar melted-and-reset outcome. Five moderate cycles never melt anything fully. Each one dissolves the fine end of the crystal population and hands that material to the coarse end, so the coarsening is cumulative and every additional cycle makes it measurably worse.
This is why a parcel delivered next day in a heatwave often arrives in better condition than one that spent four unremarkable days in a warm depot. It is also why the pharmaceutical world stopped quoting peak temperatures and adopted mean kinetic temperature, a weighted average that reflects the fact that damage accumulates with exposure rather than being set by a single reading (ICH Q1A(R2), and the distribution practice in USP General Chapter 1079). The same logic transfers directly: log the whole journey if you can, not the worst hour of it.
A reusable temperature logger the size of a coin costs less than a couple of returned parcels. Post one inside a dummy order on your three commonest routes, in July and again in January, and you will replace every estimate on this page with your own data. That is the single highest value measurement a small maker can make about shipping.
The cold end, which is a different set of faults
Winter damage is under-discussed because the balm looks fine on the doorstep and fails later. Three things happen.
Contraction cracking. Fats contract as they cool, and a balm chilled to below freezing contracts against a tin or tube that contracts less. The stress goes into the balm, which is brittle at that temperature, and it splits. You will see a radial crack from the centre of a tin, or a clean transverse break in a stick, and it is the same failure described in cracked and crumbly balm arriving by a different route.
Brittle sticks that snap on first use. A lip balm at -5 C has a much higher solid fat content than the same balm at 20 C. If the customer opens it before it has fully rewarmed and winds it up, the column shears at its weakest plane, and the result is a tube that will not twist up. Telling buyers to let a winter delivery reach room temperature before first use is a cheap, effective line on the packing slip.
Condensation on rewarming. This is the one that matters most and gets mentioned least. A parcel at 0 C brought into a warm, humid room collects liquid water on every cold surface, including the exposed balm inside an opened tin. An anhydrous product is protected by the absence of water, and putting water back on the surface removes that protection, which is the whole argument behind water contamination in balm. Advise customers to leave a cold parcel closed for a few hours, and never open a cold tin to inspect it yourself before it has equilibrated.

The five cycle test, run on retained samples
You cannot argue with a courier about temperature, but you can find out whether your formula survives a realistic journey before you sell it in July. This protocol takes five days and needs nothing more than a warm cupboard and a thermometer.
- Retain six units from the batch. Three go into the test, three stay at 20 C as the control. Comparing against a control rather than against memory is the entire value of the exercise.
- Cycle 12 hours at 35 C, then 12 hours at 20 C. An airing cupboard, a proofing box or a seedling propagator will hold 35 C well enough. Verify with a probe rather than trusting the dial.
- Repeat for five full cycles. Five days. Do not shorten the hold times: the point is to complete a melt and a recrystallisation each time, not to touch a temperature.
- Assess after every cycle, not just at the end. Record surface gloss, fingertip grit, any oil film blotted onto lens tissue, and for tubes the force needed to wind up. The cycle at which each fault appears tells you how much journey your formula has in hand.
- Run a winter arm as well. Three cycles of 12 hours at -10 C and 12 hours at 20 C, checking for cracks, then leave one unit sealed as it rewarms and look for condensation inside the container.
- Push the peak only if you pass. If five cycles at 35 C leave the balm indistinguishable from the control, repeat at 40 C. If it fails at 35 C, the formula is not a summer formula and no amount of packaging fixes that reliably.
Run the cycling test on the retained samples you are already keeping for shelf life testing. The two protocols answer different questions, and cycling is not a substitute for the oxidative work described in accelerated ageing, but they use the same retains and the same record sheet.
Rescuing stock you still own
Crystal damage is completely reversible. Melting past the point where every crystal clears erases the coarse population, and a properly cooled repour is indistinguishable from a fresh batch, because nothing has changed chemically. Oxidation is not reversible, and that is the only distinction that matters when you are deciding whether a heat-affected batch is worth saving.
Judge it by smell, against a retained sample from the same batch kept cool. Fresh balm smells of its oils and its fragrance. A batch that has taken a hot journey and started to oxidise smells flat first, then faintly of putty, cardboard or old crayons, and a sharp or paint-like note means it is well past saving. If it passes, remelt the whole lot together, hold it hot enough and long enough to clear the crystals, cool it fast with agitation and repour. Then shorten the best-before, because the heat exposure has already consumed part of the antioxidant capacity that the original date assumed, and the reasoning behind that is set out under rancidity and oxidation.
This applies only to stock that never left your control. A product returned by a customer has been out of your possession, may have been opened, and cannot be reprocessed into saleable goods under any reasonable interpretation of cosmetic good manufacturing practice. Refund or replace it and dispose of the return.
Formulating and packing for the journey
The formulation lever with the largest effect is the solid fat content at 30 to 35 C, not the melting point of anything. A balm that still holds 20% solids at 35 C keeps its network through a warm leg and rebuilds cleanly; one that is nearly all liquid at 35 C has no network left to protect. The measurement and its interpretation are covered under solid fat content. In practical terms, a summer version of a formula usually means two to four points more wax, one to two percent of a high melting wax from the carnauba and rice bran family listed in the wax comparison, and part of the shea replaced with a more uniform hard butter such as kokum, which brings far less to segregate. Expect a firmer, less cushioned feel and price that in rather than pretending it is the same product.
On the packing side, the useful moves are dull ones. An insulated mailer buys several hours of lag, which is enough to cover a hot afternoon in a van but not a weekend in a depot. Dispatch Monday to Wednesday so nothing sits over a weekend. Hold stock entirely during a forecast heatwave and tell people why, which almost nobody objects to. Ship tins upright and packed so they cannot lie flat, because a tin that melts while flat resets with a sloped surface even if it never got hot enough to leak. Format matters too: the same formula in a tin tolerates cycling better than in a twist-up tube, where a softened column can extrude past the elevator cup and never wind back. What to tell the customer, and when to stop arguing
Be straightforwardly factual. The balm changed physically in transit, the change is in the crystal structure and not in the ingredients, and it is not spoilage. Say what you will do, offer a replacement or a refund without requiring the item back, and add one honest caveat: if it smells sharp or like old crayons rather than like the product they remember, it has oxidised and they should not use it. Do not tell anyone a heat-damaged balm is definitely fine when you have not smelled it.
Then do the arithmetic. Cost of goods on a small-batch balm typically runs well under a third of the retail price once you follow the method in costing and pricing, so a replacement usually costs less than fifteen minutes of your time spent on a dispute, and far less than the review that follows one. Replace early, log the route and the season on the order, and treat the log as data. If one courier or one destination generates most of your melt complaints, that is a routing decision rather than a formulation problem, and it belongs with the rest of your online selling practice. Pointing customers at storing balms at home closes the loop, because the parcel is often only the first of several warm cycles a product experiences before anybody uses it.
Frequently asked questions
Is a balm that got hot in the post still safe to use?
Almost always, yes. Heat changes the crystal structure and can push oil to the surface, but it does not make the ingredients unsafe, and a balm that has melted and reset is chemically the same product. The exception is oxidation: prolonged heat shortens the usable life, so if it smells sharp, flat, or like putty or old crayons rather than like the original, stop using it.
Why did my balm go grainy in the post when it was smooth when I sent it?
Repeated warming and cooling melts the smallest fat crystals and redeposits that fat onto the largest ones, so the crystal population coarsens with every cycle until a fingertip can feel it. A four day summer delivery can easily deliver four cycles with peaks in the forties. The balm never has to melt for this to happen, which is why the packaging looks untouched.
Does one hot day matter more than several warm ones?
Usually less. A single brief spike that fully melts the balm destroys the whole crystal population at once, and the result depends on how it cools. Several moderate cycles that never fully melt it dissolve the fine crystals and feed the coarse ones each time, and that damage accumulates. Count cycles rather than asking only how hot it got.
Can I remelt and repour balm that came back melted?
You can remelt your own unsold stock, provided it still smells right when compared against a cool retained sample from the same batch. Remelting erases the crystal damage completely. You should not reprocess anything a customer has returned, because it has been outside your control and may have been opened. Refund or replace those and dispose of them.
What temperature test should I run before selling in summer?
Five cycles of twelve hours at 35 C followed by twelve hours at 20 C, run on retained units alongside a control kept at 20 C throughout. Assess gloss, fingertip grit, surface oil and wind-up force after every cycle rather than only at the end. If it passes cleanly, repeat with the warm phase at 40 C.
Do insulated mailers actually work?
They buy time rather than temperature. An insulated mailer with a phase change or gel pack typically delays the interior reaching ambient by several hours, which covers an afternoon in a hot van and does not cover a parcel sitting in a depot over a weekend. Combine one with a dispatch cut-off early in the week, and hold stock entirely during a forecast heatwave.
My balm arrived frozen and the stick snapped. What happened?
Fats contract as they cool and get much harder, so a stick left on a doorstep below freezing is brittle and under stress from contraction against the tube. Winding it up before it has rewarmed shears the column. Ask customers to let a cold parcel reach room temperature for a few hours before opening, which also avoids condensation forming on the balm surface.
